Tools you already pay for. Often the fix is connecting CRM, inbox, spreadsheets and billing — not buying a new platform. A diagnostic should inventory what you have and what is underused before suggesting additions.
Volume and cost of error. A process that happens twice a month matters less than one that happens forty times a day or where a mistake costs real money. Ranking without that context is just guessing.

1. A process map with bottlenecks marked
A visual or written map of the current flow, with friction points labeled: manual copy, missing notifications, unclear ownership, slow follow-up. You should recognize your Tuesday morning in it.
2. Opportunities ranked by impact versus effort
Not a laundry list of “you could use AI for…” — a prioritized set with a honest read on what pays back quickly versus what is a multi-month project. High impact and low effort belongs at the top.
3. A recommended first production use case
One concrete next step: for example, qualify inbound WhatsApp leads into the CRM, or automate weekly reporting from existing sources. If you leave with ten equal priorities, nothing will start.
4. Clear next steps if you want to implement
Scope outline, rough timeline, and an honest recommendation — without tying the diagnostic to a fee or a credit. No pressure pitch; you should be able to implement elsewhere with the map in hand if you choose.
Watch out: if the “diagnostic” is mostly a demo of the vendor’s product with no written summary of your processes, you did not get a diagnostic — you got a sales meeting.

- A substitute for internal ownership — someone on your side still needs to maintain content, rules and approvals after launch.
